Designing rubrics that mentors actually use

Most rubrics are too granular to be useful or too coarse to be informative. The sweet spot is 3-5 criteria with descriptors at each level.

A rubric with 12 criteria across 7 levels is technically complete and operationally useless. Mentors will not engage with it.

Rubrics with 3-5 criteria, each with crisp descriptors at 3 scoring levels, get used. The constraint forces the L&D team to decide what really matters.
